In brief
Factory planning can be structured into five phases: target definition and data capture, structural planning, variant evaluation, detailed planning, and implementation and ramp-up. Each phase consolidates decisions so that investment is released only when volumes, space, material flows and risks are aligned.
1. Target definition and data capture
Planning starts with objectives, not machines or buildings. Capacity, delivery performance, product portfolio, automation, sustainability and expandability are translated into measurable evaluation criteria. At the same time, the team establishes a reliable data basis covering sales and production volumes, routings, areas, inventory, transport relationships and constraints.
Aggregated product families and sound volume assumptions are often sufficient for an initial structural plan. A detailed layout, however, requires more precise dimensions, utility connections, safety clearances and process times. Choosing the right data depth prevents both false precision and late surprises.
2. Structural planning
Structural planning organises functional areas, space requirements and the relationships between production, logistics and supporting functions. A functional diagram shows which areas must be close to one another. It provides the basis for ideal structures without building constraints and then for feasible greenfield or brownfield alternatives.
3. Variant planning and evaluation
At least two genuinely different variants make trade-offs visible. Typical criteria include material flow, space efficiency, investment, operating cost, expandability, approval risk and feasibility. Weightings and assumptions must be documented so that the decision remains traceable when volumes change.

4. Detailed planning
The preferred variant becomes a detailed layout. Workstations, equipment, storage zones, traffic routes, utilities, fire protection and interfaces are defined. 5. Implementation and ramp-up
In brownfield projects, the relocation concept can be as important as the target layout. Construction phases, temporary areas, inventory coverage and production interruptions therefore need to be planned before implementation. Ramp-up requires clear responsibilities, release criteria and a robust fallback strategy.
Indicative timeline
As an initial guide, target definition and data capture may take 2–6 weeks, structural and variant planning 6–16 weeks, and detailed planning several additional months. These are not quotation values: data quality, factory size, coordination effort and approvals determine the actual schedule.
