Warehouse planning step by step

From a clean volume model to a viable warehouse concept.

In brief

Robust warehouse planning follows six steps: analyse data, define requirements, select technologies, dimension layout and capacity, evaluate economics, and prepare specifications and tendering. The steps are iterative because technology, process and space influence one another.

1. Data analysis and volume model

Item master data, inventory, receipts and issues, order lines and seasonal patterns form the basis. ABC and XYZ classes, size and weight groups, and order profiles show which items can be handled together. Outliers are not simply deleted; they are explained operationally.

2. Define requirements

Service level, throughput, inventory coverage, growth, redundancy and working-time models are translated into verifiable requirements. At least three volume perspectives are useful: average, planned peak and stress scenario. This prevents a solution from working for only one load case.

3. Select technology

Technology follows the process and item spectrum. Shelving, pallet racking, mini-load AS/RS, shuttle systems, AMRs and compact bin systems are compared against the same requirements. Our technology comparison explains the main differences.

4. Layout and dimensioning

Storage locations, buffers, workstations, conveyors, traffic routes and expansion areas are integrated. A simple basic rule is: required capacity = peak demand ÷ effective output per unit. Availability, shift time, breaks, disruptions and safety allowances must remain transparent.

5. Evaluate economics

Investment is only one factor. Labour, maintenance, energy, spare parts, space, IT, ramp-up and residual value belong in a comparable life-cycle calculation. Sensitivity analyses show at which growth or labour requirement the ranking of variants changes.

6. Specifications and tendering

The specification describes function, performance, interfaces, acceptance criteria and documentation — not a product's marketing name. Comparable bid structures and a disciplined clarification process reduce later claims and variations.

Frequently asked questions

How many data periods should be analysed?

At least one representative period including seasonal peaks is advisable. In highly volatile business, several comparison periods and outliers should be evaluated separately.

When is the technology selected?

Only after item, volume and process requirements are structured. Selecting a product too early unnecessarily limits the solution space.

Which variants should be compared?

At least one robust manual or semi-automated reference and realistic automation variants with an equivalent system boundary.

What belongs in acceptance testing?

Evidence of performance, availability, quality, interfaces, safety, documentation and defined test scenarios.
